Sample to Bulk: Realistic Timeline for an Indian (Gurgaon) Apparel Order
A week-by-week timeline for sourcing custom organic apparel from a Gurgaon-based Indian manufacturer — tech pack to first container.
One of the most expensive sourcing mistakes is underestimating timeline. New buyers ship their tech pack, then call us four weeks later asking why production has not started. Here is the honest week-by-week reality of an Indian (Gurgaon) order, from tech pack to container, in 2026.
Weeks 1–2: tech pack review & fabric sourcing
Day 1–3: we review the tech pack, flag missing sizes/POMs, request artwork at correct DPI. Day 4–10: stock GOTS-certified base fabric is sourced from approved knitters in Panipat or Tirupur. Custom-dyed fabric adds 2–3 weeks here.
Weeks 3–4: first proto sample (fit sample)
Pattern made, marker plotted, single piece cut and sewn. Shipped DHL/FedEx from Gurgaon — 3–5 days to EU/US. Buyer comments returned, second iteration if needed.
Weeks 5–6: second sample (PP / pre-production sample)
Made on actual production machines with final fabric, final trims, final stitching. This is the sample you sign off — bulk cannot start until PP is approved.
Weeks 7–8: bulk fabric & trims arrival
Yarn-dyed/piece-dyed fabric arrives at the Gurgaon factory. GOTS chain-of-custody documents are exchanged. Trims (labels, hangtags, polybags) are inspected.
Weeks 9–10: cutting & sewing
For a typical 1 000 – 3 000 pc order, cut + sew runs 12 – 18 working days at a Gurgaon factory. Larger orders run in parallel lines.
Weeks 11–12: finishing, QC, packing
Wash, press, hang-tag, polybag, carton. Internal AQL 2.5 inspection runs in parallel with finishing. Third-party inspection (SGS, Bureau Veritas, Intertek) typically books 5 – 7 days lead time.
Weeks 13–14: inland freight to Mundra/Pipavav, port hand-off
Truck from Gurgaon to Mundra takes 3–4 days. Port stuffing + customs clearance runs another 5 – 7 days. Vessel sailing dates are weekly to most EU/US ports.
Total: 12–14 weeks from tech pack to vessel
That is the honest number for a clean first run. Repeat orders with the same factory drop to 8 – 10 weeks because tech pack, PP and fabric source are already approved.
Where buyers lose weeks
- Slow PP sample feedback. Every day a buyer takes to comment on a sample is a day production cannot start. Average buyer turnaround in our experience is 4 – 7 days.
- Late-stage spec changes. Changing fabric weight after PP approval restarts the fabric clock. Lock fabric early.
- Missing artwork files. Vector logos in correct CMYK, with a pantone reference — provided before sampling — saves a week.
